# Hiring Your First Faceless Editor Without Getting Burned
The first hire is the moment a faceless channel stops being a hobby and becomes an operation. It is also where a large amount of money disappears, because the hiring process people use is almost always the wrong one.
The standard approach is to post a job, collect portfolios, pick the best-looking reel, pay a deposit, and wait. Then the first delivery arrives, it is nothing like the reel, and the creator spends four hours fixing it themselves while wondering whether editing was the bottleneck at all.
There is a better process, and it takes about forty-eight hours.
A portfolio tells you what an editor produced under unknown conditions. You do not know how long it took, how much direction they received, whether they cut it themselves, or whether the footage was handed to them pre-selected.
An editor with a spectacular reel might be an excellent editor working from excellent scripts. Or they might be a mediocre editor who once worked on a good project. The reel cannot distinguish between those two people, which makes it close to useless as a hiring signal.
What you actually need to know is how they perform on your script, with your footage constraints, at your quality bar, on your timeline. There is one way to find that out.
Send three to five candidates the same paid test. Not a free test, because good editors refuse free work and you will filter for exactly the wrong people. Pay them properly for a short piece, two or three minutes of finished video, from a real script you intend to publish.
Give them the same brief every candidate receives. Include the script, the voiceover, three or four reference videos showing the style you want, and one explicit instruction about pacing. Then say nothing else and see what comes back.
The test costs you a few hundred dollars across all candidates. A bad long-term hire costs considerably more in delayed uploads, rework, and the slow erosion of your own willingness to publish.
Ignore the polish for a moment and look at four things.
Did they follow the brief. If you asked for cuts every three seconds and got cuts every eight, that is not a style disagreement, it is a signal about how they will handle instruction for the next year.
Did they make decisions or defer them. A good editor solves problems in the timeline. A weak one leaves gaps, uses a black screen where footage was hard to find, or repeats the same clip three times and hopes you do not notice.
How did they handle the section with no obvious footage. Every script has one. The moment where the narration is abstract and there is nothing literal to show. What an editor does there tells you more than the rest of the video combined.
How did they communicate. Did they ask one clarifying question before starting, or did they ask fifteen, or did they ask none and guess wrong. One good question at the start is the strongest signal in the whole process.
Whoever you hire, the relationship fails without documentation. Not a long brand bible. A one-page document covering pacing, text style, music approach, transitions you allow, transitions you ban, and where footage comes from.
Add a small folder of reference videos with timestamps marked. Instead of writing "keep the energy up," point at a specific video at a specific second and say this is the feel.
Then define the revision process. One consolidated round of notes, delivered as timestamps with specific instructions, not a stream of messages across three days. Editors who receive scattered feedback deliver scattered work, and the creator usually blames the editor for a problem the creator built.
Per-video pricing beats hourly for faceless work, because it aligns everyone's interest with finishing rather than lingering. Agree a rate for a defined length and quality level, and agree explicitly what happens when a video runs long.
The trap is optimizing for the lowest rate available. The cheapest editor is cheap because they are fast and generic, and generic editing on a faceless channel is indistinguishable from every other channel in the niche. You are not buying hours. You are buying the specific thing that makes your videos feel different from the eleven other channels covering the same topic.
Pay in the middle of the market, hire on demonstrated performance rather than a reel, document the system once, and give feedback in consolidated rounds. Do that and the first hire becomes the point where the channel accelerates, instead of the point where you learn an expensive lesson about portfolios.
